When More Leads Just Means More Chaos
More leads should mean more revenue. But that’s not always the case.
Hi, I’m Chad Ruiz, a marketing strategist based near New Orleans, Louisiana — and this is one of the builds I’m most proud of.
A national medspa with locations across the U.S. was stuck. They wanted to grow their monthly recurring revenue but couldn’t crack it. They hired more sales reps, increased their paid ad budgets, restructured operations — nothing moved the needle.
They pushed every button, flipped every switch, restarted the system — and still couldn’t squeeze any extra juice from the lemon.
Here’s what I was looking at when I came in:
- Strong top-of-funnel — hundreds of paid ad leads generated daily
- Speed-to-lead and routing — leads funneled through two key team members who responded within minutes, qualified them, and assigned them to sales reps
- A relentless sales team — 20+ reps who further qualified, nurtured, and worked every prospect with repeated calls and messages until they moved to a practitioner meeting or were marked as lost
- Conversion rates — average for a high-volume medspa with four and five-figure lifetime values
- MRR flat at $500,000 — month after month
Can you spot the bottleneck?
The client believed that pouring more budget into paid channels would deliver more leads and in turn, more revenue. But no matter how much water you pour into a funnel, it only flows as fast as its narrowest point. You ever pull the drain plug on an ice chest and just stand there — waiting, and waiting, and waiting some more for all the water to drain? Yeah. Same principle.
The bottleneck wasn’t the leads. It wasn’t the sales team. It was the two human beings sitting in the middle of the entire operation, manually qualifying and routing hundreds of leads every single day.
I proposed replacing that manual process with AI — not because those employees weren’t doing their jobs, but because people are limited by our capacity and hours. An AI agent isn’t.
Their roles evolved. Instead of qualifying and routing leads manually, they became AI chaperones — monitoring the agents, catching edge cases, and making sure no one slipped through the cracks. Honestly, their new role was more important than their old one.
How I Rebuilt the Middle of Their Funnel
As a marketing and RevOps strategist, my first move when improving any system isn’t to touch the technology. It’s to understand the people the system is supposed to serve.
Before I rebuilt anything, I needed answers to some foundational questions:
- Who’s buying this service? Age, gender, income, location, family and relationship status
- Where are they located? Country, state, city, and surrounding markets
- What pain does the service address and how urgently?
- On which channels are we reaching them?
- How does the ideal customer enter the funnel? Form fill, DM, phone call, email?
- How quickly are they contacted after entering and how are they nurtured along the way?
Beyond those questions, I also dig into customer reviews and competitor testimonials. Not just the client’s, but their competitors’ too. That’s where you find the unfiltered language real buyers use when they’re frustrated, relieved, skeptical, or sold.
All of that research feeds into a Voice of Customer analysis (VoC). A proper VoC defines the brand, the offer, and most importantly, the audience in one living document. It captures buyer personas, shared pain points, the triggers that started their search, verbatim phrases straight from real customers, decision drivers, and a full language bank that keeps all marketing content consistent and grounded in reality.
Think of a VoC as the foundation your entire marketing system stands on. Everything else — the copy, the automation logic, the AI agent programming, the nurture sequences — gets built on top of it. Here’s a sample of the kind of Voice of Customer analysis I build.
Here’s also a sample brand style guide, the doc that translates the VoC into practical rules for tone, messaging, and content creation.
Now for the fun part.
Once I understood who we were targeting and what was driving them to act, I could start rebuilding the system around them.
Here’s what the data showed: approximately 70% of this client’s ideal customer profile spoke Spanish as their primary language. The remaining audience was primarily English-speaking with some additional language variation. The existing system had no infrastructure to handle that reality. Every lead that came in was being processed by bilingual team members doing their best, which meant slower response times, miscommunication, and lost opportunities at scale.
This was actually a gift. A clearly defined problem with a clearly defined solution.
I decided GoHighLevel offered the right platform to rebuild and expand the middle and bottom of the funnel. We programmed multilingual AI agents to respond to prospects directly inside the channel where they first engaged — primarily Meta DMs and WhatsApp. The AI agents were trained using the VoC analysis, brand style guide, FAQs, and existing website copy so their responses felt consistent, on-brand, and human.
Here’s exactly how I rebuilt the middle of the funnel:
- Improved paid ad campaigns to better reflect ICP pain points and native language preferences
- Built multilingual AI agents in GoHighLevel to respond in each prospect’s preferred language, qualify them against defined criteria, and assign them to the appropriate sales rep based on location and language
- Constructed automated nurture campaigns across DM, SMS, WhatsApp, email, and outbound calls to keep prospects engaged throughout the pipeline
- Built internal automations to notify reps of newly assigned leads, create follow-up tasks, and send reminders so nothing slipped through
- Created smart lists so reps could efficiently prioritize and work their assigned prospects without wading through the full pipeline
- Built custom fields and automations to eliminate repetitive manual actions and reduce human error
- Created a separate HIPAA-compliant sub-account within GoHighLevel specifically for medical staff to securely access and input patient personally identifiable information (PII)
- Built custom dashboards and automated reports delivered to leadership on a weekly cadence for full pipeline visibility
The Results: What the System Actually Delivered
Within weeks of launching the rebuilt system, the pipeline started moving differently. Lead response times dropped to seconds. Prospects got replies in their own language almost instantly. And the revenue numbers started telling a different story.
The system generated $1.53M in won revenue in 60 days — a 464% increase over the previous period. Not pipeline projections. Not open opportunities. Closed business.
Marketing Funnel Results after 60 Days
*Compared to the previous 60 days.
Here’s what the GoHighLevel dashboard looked like after 60 days:
$1.53M in won revenue generated in 60 days — a 464% increase over the previous period. The spike in early June reflects the delayed conversion of a Mother’s Day promotion, a common pattern in medspa businesses where gift purchases convert to booked treatments weeks later. The automated GoHighLevel system handled that volume surge without missing a beat.
Most businesses already have what they need to grow. The leads are coming in. The team is working hard. The budget is being spent. But somewhere in the middle, revenue is leaking — quietly, consistently, every single day.
This build didn’t require a bigger ad budget or a larger sales team. It required someone to stop, look at the whole system, find the bottleneck, and build something smarter around it.
That’s exactly what I do.
If you’re generating leads but not seeing the revenue growth to match, the problem probably isn’t your marketing. It’s what happens after someone raises their hand.

FAQs
Medspa CRM and AI Automation: Questions and Answers
What is GoHighLevel CRM used for?
GoHighLevel is an all-in-one CRM and marketing automation platform built for agencies and service-based businesses. It manages leads, automates follow-up, and moves prospects through a sales pipeline without manual intervention at every step. When configured correctly, it handles AI lead qualification, multilingual nurture sequences, automated rep assignment, custom reporting, and full pipeline visibility — all from one platform.
Is GoHighLevel a good CRM for medspas?
Yes — GoHighLevel is one of the strongest platforms for high-volume medspa operations when it’s built correctly. It handles leads across Meta DMs, WhatsApp, SMS, email, and outbound calls simultaneously. Its AI agent functionality can respond, qualify, and route leads in multiple languages automatically — a significant advantage for medspas serving diverse patient populations. The medspa featured on this page generated $1.53M in won revenue in 60 days.
What is a good lead conversion rate for a medspa?
For high-volume medspas, a conversion rate between 3% and 6% is generally reasonable, especially with high lifetime customer values. What matters more than the percentage is what happens to leads that don’t convert immediately. Most medspa revenue leaks come from the absence of a structured nurture system, not a low conversion rate. In the case study featured on this page, a 3.82% conversion rate across nearly 90,000 pipeline opportunities generated $1.53M in won revenue in 60 days.
Why do medspas fail to grow despite strong lead volume?
The most common reason is a bottleneck in the middle of the funnel, not at the top. Leads come in but get manually processed by a small team that can’t keep up with volume. There’s no multilingual infrastructure for non-English speaking prospects. Leads who don’t convert immediately fall into a follow-up black hole. Instead of more ad spend, it’s more effective to build a smarter system around the leads already coming in.
Can AI agents qualify leads automatically in GoHighLevel?
Yes. GoHighLevel’s AI agent functionality responds to inbound leads in real time, asks qualifying questions, collects key information, and routes leads to the right rep — without human involvement in the initial interaction. In this case study, multi-lingual AI agents handled hundreds of daily leads in English, Spanish and other languages through Meta DMs, WhatsApp, SMS, and email around the clock. The result was a system that scaled with volume.
